Podcast to YouTube Shorts, Instagram Reels and TikTok: workflow
To turn a podcast into Shorts, read the transcript, mark 3 to 6 moments that make sense with no context, cut each one, crop it to 9:16 around the speaker, add captions, and check the length against the platform limit. The slow part is choosing moments, not editing. Below is the full run on a real 22 minute interview, with the three clips we cut and two moments we rejected.
This page is a workflow, not a promise of automatic clips. Every step names a free tool that runs in your browser, and the worked example shows what each step leaves you with.
Which moments of a podcast make good Shorts?
A good clip passes one test: a stranger who never heard the episode understands it, and the first sentence is the hook. Run every candidate through these five checks.
- It opens on the point. Cut the "yes", "so", and the host question unless the question is the hook.
- It holds one idea and ends on a line that lands, not mid-thought.
- Nothing in it needs the earlier minutes to make sense (no "as I said before", no unexplained names).
- It still works on mute with captions, because many people watch without sound.
- It stays inside the platform length limit (see the table below).
Worked example: 3 clips cut from a real 22 minute interview
The source is NASA astronaut Don Pettit answering Neil deGrasse Tyson on the StarTalk program from the International Space Station, April 3, 2025. NASA Johnson Space Center, 1920x1080, 22 minutes, public domain on Wikimedia Commons. We read the published captions, picked moments by timestamp, and cut them with ffmpeg. We did not review viewer data, so we make no claim about how any clip would perform.
| Clip | Source time | Length | Why it stands alone |
|---|---|---|---|
| Coffee machine | 5:31 to 6:28 | 57 s | Opens on a one-line hook (life support as a coffee machine) and ends on "yesterday's coffee into today's coffee". We cut the host's question and the leading "Yes". |
| Science of opportunity | 9:18 to 10:27 | 68 s | Defines a phrase, explains it with an example, and ends by naming it. Self-contained, so it needs no host context. |
| Feel 30 years old | 14:26 to 14:47 | 21 s | A single contrast (feeling 90 on Earth, 30 in orbit) that closes on "the day of reckoning". The shortest clip, and the easiest to caption. |
Which moments did we reject, and why?
Rejecting is half the job. Two real examples from the same interview:
- 0:00 to 1:03, the voice check with Houston. It is charming, but it has no idea in it. It is setup, not content.
- 15:30 to 16:52, the cabin pressure and microphone answer. It answers a question about eyesight from the previous minute, so it fails the stranger test, and the best line (the microphone is off the shelf) arrives in the middle behind a list of gas percentages.
How do you turn a podcast into Shorts, step by step?
Step 1: Get a transcript with timestamps
Open the video to text tool, choose your episode, and save an SRT. In our test on English recordings 4.8% of words were wrong, about one in 21, so read the clip you plan to cut before you trust it. Names and numbers are where errors hide.
Step 2: Mark in and out points
Scan the transcript for a sentence that works as a hook, then find where the idea ends. Write the in and out times as minutes:seconds. Start on the first word of the hook and stop right after the closing line.
Step 3: Cut the moment
Enter the two timestamps in the trim tool. It cuts between exact times in your browser, up to 100 MB per file. A full episode is usually bigger than that, so cut a rough 5 to 10 minute section first, or use the ffmpeg command below on your computer.
Step 4: Crop to vertical around the speaker
A 9:16 center crop of a 1080p frame keeps 31.7% of the picture, so the speaker must sit inside a narrow strip. Move the crop box over the face for each clip: ours needed three different positions because the speaker leaned. A crop cannot follow two people at a table, so for two-person shots keep the wide frame and add bars, or cut to a single speaker.
Step 5: Add captions above the buttons
Write captions from the speech or from your SRT and burn them in. On vertical video the bottom of the frame is covered by app buttons, so keep text above them. The safe zone calculator turns the percentages into pixel margins for your frame size.
Step 6: Check length and export
Confirm the clip is under the cap of the platform you post to, 1080x1920, H.264 video, AAC audio. Our three clips came out at 1.3 to 3.6 MB for 21 to 68 seconds with the settings in the command below.
What are the platform limits for podcast clips?
Only YouTube publishes a limit we can cite from its own help page today. Instagram and TikTok have changed their caps more than once, so check the number on the upload screen of the app before you plan a long clip.
| Platform | Rule | Official source (checked October 19, 2026) |
|---|---|---|
| YouTube Shorts | Square or vertical videos up to three minutes uploaded on or after October 15, 2024 count as Shorts. | YouTube Help, "Understand three-minute YouTube Shorts" |
| Instagram Reels | Check the cap in the app when you upload. | Instagram Help Center |
| TikTok | Check the cap in the app when you upload. | TikTok Support |
The exact ffmpeg command we used
If your episode is too large for a browser tool, this one command does cut, crop and encode in a single pass. Change the start, end and the first crop number, which is the left edge of the 608 pixel wide strip in pixels.
ffmpeg -ss 331.4 -to 388.0 -i episode.mp4 \
-vf "crop=608:1080:963:0,scale=1080:1920:flags=lanczos,fps=30,format=yuv420p" \
-c:v libx264 -profile:v high -preset slow -crf 25 -maxrate 420k -bufsize 840k \
-c:a aac -b:a 64k -ac 1 -movflags +faststart clip.mp4The crop scales a 608x1080 strip up to 1080x1920, so a 1080p source looks slightly soft. The audio is mono at 64 kbps, enough for one voice.
When does this workflow not fit?
- Two or more people spread across a wide shot: a single crop cuts someone off.
- Audio-only podcasts: you need a visual first, such as a waveform or a still, which this workflow does not make.
- Episodes over 100 MB in the browser tools: pre-cut with ffmpeg.
- Clips that need the whole story: do not force a 20 second cut, post the longer version.
Questions about podcast clips
How long should a podcast clip be?
As long as the one idea needs. Our worked example runs 21, 57 and 68 seconds. The only hard ceiling we can cite is YouTube Shorts at three minutes; check the in-app limit for Instagram and TikTok.
Can I post podcast clips on YouTube Shorts?
Yes. A square or vertical video up to three minutes long uploaded on or after October 15, 2024 is treated as a Short, according to YouTube Help.
How do I clip part of a podcast?
Find the in and out times in the transcript, cut between them in the trim tool, then crop to 9:16 and add captions. The steps above show each tool.
Is there a free podcast clip generator?
The tools linked on this page are free and run in your browser with no upload, but they do not choose moments for you. Choosing is the manual step in this workflow, and it is where the quality comes from.
Can I use a podcast with a transcript?
Yes, and it is faster. If you already have an SRT, load it in the captions tool and read it to pick moments. If not, the video to text tool makes one in your browser.
Can I reuse the example clips?
The source video is public domain, so you can practice on it. See the source link below.
